Yalın Düşünce Sistemi'nin en önemli köşe taşlarından biri olan 3 Tehlikeli M; ERP Sistemlerinin kurulması, işletilmesi ve sürdürülebilirliğinin sağlanması noktalarında önemli bir yer tutmaktadır. Muda, Muri ve Mura olarak adlandırılan 3M, ERP'nin tek veritabanı üzerinden kurulması aşamasında, kurulduktan sonra ise doğru verinin elde edilmesi ve amaca uygun olarak doğru raporlamanın sağlanması hususunda önem arz eder.

MUDA (değer katmayan) — İş bitim sürelerini uzatan, bir malzemeyi ya da aleti almak için gereksiz hareketler yapmaya neden olan, stok fazlalığı yaratan ya da sonuçta her tür beklemeye yol açan fire niteliğindeki hareketlerdir. Kısaca müşterinin parasını ödemeye hazır olduğu değer yaratan faaliyetlerin haricindeki her şey Yalın Düşünce'de israf olarak adlandırılır.

Bu israflar 7 temel kategoride özetlenmiştir: yetersiz çalışma metodları, uzun hazırlık zamanları, yetersiz prosesler, eğitim eksikliği, yetersiz bakım, uzun mesafeler, liderlik eksikliği.

MURI (aşırı yük) — Ekipman ve personellerin, izin verilenden daha fazla kuvvet ve emekle, daha uzun bir zaman dilimi içerisinde, daha yüksek bir performansla çalışmasını isteyerek aşırı yüklenme anlamına gelir. Muri, kaynakların verimli planlanmamasından kaynaklanan ve insanlara aşırı yük bindirmek gibi sonuçlara yol açacağından dolayı emniyet ve kalite sorunları üretir. Makinelere aşırı yük bindirmek ise arızalara ve ürün kusurlarına yol açar.

MURA (düzensizlik, dengesiz yüklenme) — Bunu diğer iki israfın sonucu olarak görebiliriz. Normal üretim sistemlerinde kimi zaman insanlarla makinelerin kaldırabileceğinden fazla iş yükü olur, kimi zaman da iş olmaz. Düzensizlik git gelli bir üretim programından ya da zaman kaybı ve parça yokluğu veya hatası gibi iç nedenlere bağlı olarak bir inip bir çıkan üretim hacminden kaynaklanır. Mura'nın sonucu Muda olabilir.

Muda'lar; Muri ve Mura'lar önlenmeden tam olarak yok edilemez. Baş harfi M ile başlayan bu üç Japon kelime işletmelerdeki israflara işaret eden ve ortadan kaldırılması gereken 3M olarak adlandırılır.

Firmalarımızdaki genel eğilim, mevcut çalışma şeklimizi eleştirmeden, neyi niye yapmakta olduğumuzu sorgulamadan, yazılımda karşılığını oluşturmaya çalışmaktır. Aslında hatalarımızı otomatize ederek, bir başka deyişle mevcut israflarımızı yazılım içerisine yerleştiririz.

Yazılım programları veya otomasyon sistemleri, belirli varsayımlar ve şartlar uygun olduğu sürece beklenen sonucu verecek sistemlerdir. Bu bakış açısından, tüm yazılımlar firmanın hedeflerine ulaşması için kullanabileceği araçlardır. Ancak bir çok durumda ERP projelerinin araç olmaktan çıkıp, kendi başına bir amaç haline geldiğini ve firmanın verimli kullanması gereken kaynaklarını tüketmeye başladığını gözlemlemekteyiz.

Amaç firmaya değer katmaktır. Firma açısından hangi yazılımın kullanıldığının, ya da hangi programlarla üretimin ve hammaddelerin planlandığının, kontrol edildiğinin bir anlamı yoktur.

ERP sistemleri aşağıdakileri sağlıyorsa değerlidir: hızı artırmak, kaliteyi artırmak, esneklik sağlamak, maliyetleri düşürmek. Hangi yazılımın ya da otomasyon sisteminin seçileceğine ancak bu noktadan sonra karar vermek doğru olacaktır.

Kurulacak olan ERP'nin seçilmesinin ardından ERP Projesi'nin sağlıklı bir şekilde yönetilebilmesi için firmanın proje ekibi ve ERP danışmanlarından oluşan doğru ekibin kurulması gerekir. Sonrasında tüm kullanıcılara eksiksiz olarak ERP eğitimleri verilir. Bu eğitimlerin verilmemesi halinde ERP Danışmanları, ERP'nin kurulmasının ardından kullanıcıların rolünü üstlenmek zorunda kalmaktadır. Bu da Muda'ya sebep olmaktadır. Aynı şekilde ERP Danışmanı'nın bu ekibin bir parçası olarak desteğini ekibin üzerinden çekmemesi gerekir. Proje Yöneticisi ve kullanıcılar ile arasındaki iletişimi her daim aktif olarak yönetmesi gerekir. Bu da yapılan işlemlerin tekrar tekrar düzeltilerek yapılmasının önüne geçecek ve Yalın Üretimin en önemli prensibi olan Just In Time ilkesini yerine getirecektir.

3M'e dikkat edilerek kurulan ERP sistemleri sayesinde ortak bir veri tabanında, doğru verilere sahip olunacaktır. Elde edilen bu verilerden de anında, hatasız, esnek raporlamalar sayesinde kaliteyi artırmaya ve maliyeti düşürmeye yönelik sonuçlara ulaşılması sağlanabilecektir.

The "3 Dangerous Ms" (Muda, Muri, Mura), one of the most important cornerstones of the Lean Thinking System, plays an important role in the establishment, operation and sustainability of ERP systems — both in setting it up on a single database and in obtaining accurate data and reporting afterwards.

MUDA (non-value-adding) — Wasteful activities that extend task completion times, cause unnecessary movements, create excess stock, or ultimately lead to all kinds of waiting. In Lean Thinking, everything outside value-creating activities that the customer is willing to pay for is called waste.

These wastes are summarised in 7 core categories: inadequate working methods, long preparation times, inadequate processes, lack of training, inadequate maintenance, long distances, and lack of leadership.

MURI (overload) — Overloading equipment and staff by demanding they work with more force, effort, and higher performance over a longer period than they can handle. Muri produces safety and quality problems stemming from inefficient resource planning. Overloading machines leads to breakdowns and product defects.

MURA (unevenness, uneven loading) — This can be seen as the result of the other two wastes. In normal production systems, sometimes there is more workload than people and machines can handle, and sometimes there is none. Unevenness stems from a fluctuating production schedule or varying production volumes due to internal reasons such as time loss or part shortages. The result of Mura can be Muda.

Mudas cannot be fully eliminated without first preventing Muris and Muras. These three Japanese words beginning with M point to the wastes in businesses and are called the 3Ms that must be eliminated.

The general tendency in our firms is to try to find the equivalent in software without criticising our current way of working or questioning why we do what we do. In reality, we automate our mistakes — in other words, we embed our existing wastes into the software.

Software programmes or automation systems are systems that will produce the expected result as long as certain assumptions and conditions are met. From this perspective, all software are tools a firm can use to achieve its goals. However, in many cases ERP projects cease to be tools and become ends in themselves, consuming the resources the firm should be using efficiently.

The goal is to add value to the firm. From the firm's perspective, it does not matter which software is used or which programmes are used to plan and control production and raw materials.

ERP systems are valuable if they deliver: increased speed, improved quality, greater flexibility, reduced costs. One of the most important values ERP provides is consolidating the important information that everyone needs to share into a single common database. When there is no common database and everyone draws information from different sources, conflicting information can arise, leading to wrong decisions.

The primary purpose of companies using MRP software is to track stocks and carry out material requirements planning. The most important reason managers make this investment is to see at the press of a button what stage production is at and how much raw material and finished goods stock there is. However, in many companies discrepancies are observed between MRP stock quantities and actual stock quantities. The problem is often not directly from the software; the most basic issue is that product trees have been entered incorrectly into the system. In other words, when data is wrong, it does not matter which software or automation system is used.

The fundamental goal of all companies is to deliver to the customer the product they want, at the time they want, with the required quality, while keeping costs to a minimum and sustaining a certain level of profitability. But at this point the entire production process must be examined as a whole. All parameters — production capacity, operation times, storage capacity, supply times — must be considered together. In the light of the results, it should be determined what kind of production flow the firm should have, at what point and by changing what it can eliminate wastes, and how it can achieve the expected quality level at minimum cost. Only after this point is it appropriate to decide which software or automation system to select.

After selecting the ERP to be installed, the right team — consisting of the firm's project team and ERP consultants — must be established. Afterwards, comprehensive ERP training must be given to all users. If this training is not given, ERP consultants will be forced to take on the role of users after the ERP is installed, which causes Muda. Similarly, the ERP consultant must not withdraw support from the team. They must always actively manage communication with the project manager and users, which will prevent repeated corrections and fulfil the Just In Time principle, the most important principle of Lean Production.

ERP systems built with attention to the 3Ms will result in correct data in a shared database. From this data, instant, error-free and flexible reporting will enable results aimed at improving quality and reducing costs.
